This sounds like you're fighting with a story which desperately wants to end in a manner so as to tick off most of your many deserved fans.

OR, write it two ways. The alternate ending IT wants to be, and the alternate ending the FANBASE would prefer.

Well, it depends on *why*. Does Sam fail, is Dean forever in torment or sexual servitude (HEE!), does Sam take his place on the throne,etc.
Are you asking because you really want input or because you've already decided to rip our hearts out with angst and want to brace yourself for the whining fallout? *grins*
It would depend on the reason why Dean stayed in hell. The ending would have to be justified by some equally powerful reason to keep him there if Sam tore through Hell to get his brother back.
Well, I'm not for happy endings, because this show won't really get one. It gets happiness with the in-between moments.
I don't know how long you plan on putting Dean in hell, but personally I like the idea of him finding some position of power and eventually LOVING the violence/hellish things he does. Maybe Sam tears through hell to get to Dean only to find it's Dean sitting on the throne. Who knows. That's just one idea (which I love).
